Quote vs estimate vs invoice: what's the difference?
Updated 25 October 2026
Customers (and tradespeople) use these words loosely, but they mean different things, and mixing them up can cost you money. Here is what each one is and when to use it.
At a glance
| Document | What it is | Is the price fixed? |
|---|---|---|
| Quote (quotation) | A formal offer to do a job for a stated price | Yes, for the period it is valid |
| Estimate | A best guess of the likely cost | No, the final price can change |
| Pro-forma invoice | A preview of an invoice, often used to request payment upfront | Yes, but it is not a tax invoice |
| Invoice | A request for payment for work done or goods supplied | Yes, it is what the customer owes |
Quote (or quotation)
In South Africa, “quote” and “quotation” mean the same thing. A quote is a fixed-price offer. The customer approves it, and you do the work at that price. Use a quote when you can see the full scope of the job, such as replacing a geyser or painting a room.
A good quote lists the work and materials, shows VAT if you are registered, states how long it is valid and says what is not included.
Estimate
An estimate is a ballpark: “probably around R8,000 to R10,000”. Use one when the scope is not clear until you start, for example fault-finding on old wiring or opening up a wall. Say plainly that the final price may differ, and agree on how you will approve extra costs before you do them.
Pro-forma invoice
A pro-forma looks like an invoice but is a preview, not a request that creates a tax obligation. Tradespeople use them to ask for a deposit or full payment before buying materials. It is not a tax invoice, so you still issue a proper invoice once the job is done.
Invoice
An invoice is the bill. It states what was done, what is owed, when it is due and how to pay. If you are VAT registered it must be a tax invoice with the required details. See our guide to tax invoice requirements.
Which one should you send?
- Clear scope and you want the job: send a quote.
- Unclear scope or hidden problems likely: send an estimate, and say so.
- You need money upfront for materials: take a deposit with the quote approval, or send a pro-forma.
- Job done: send an invoice straight away, ideally with online payment so it is paid faster.

›Can I turn a quote into an invoice?
Yes. That is the usual flow: quote, approval, job, invoice. In Zakr, an approved quote converts to an invoice in one tap, with the same line items and a new number.
›Is a quote legally binding in South Africa?
A quote is an offer. Once the customer accepts it within its validity period, the price is agreed. This is general information, not legal advice. If a dispute arises, seek proper legal advice.
›Should an estimate have VAT on it?
If you are VAT registered, show whether the estimate includes or excludes VAT, so the customer is not surprised by 15% on top.
